The work is partly engineering (analytics implementation, data pipeline configuration) and partly methodological (KPI definition, reporting structure design). It is among the earliest engagement work because subsequent measurement and reporting depend on it.
Why this action matters in AVO
Measurement that is not connected to stakeholder-readable reporting is invisible measurement. A brand stakeholder receiving raw AS and VS scores without context, trends, or comparison cannot act on them. O-2 establishes the connection from measurement to action.
Without O-2, the practitioner is forced to produce ad-hoc reports for each stakeholder conversation. Stage assessment: O-2 is a foundations-stage action conducted early in the engagement, typically alongside or shortly after O-1. It is also revisited as the engagement progresses (KPIs that mattered at foundations may not be the right KPIs at depth or authority stages).
What gets done in this action
O-2 work proceeds through four phases.
Phase 1 — Analytics infrastructure audit. Existing analytics tools are inventoried: web analytics, search analytics, social analytics, customer-journey analytics. Coverage gaps are identified. Common gaps include: AI-platform measurement (most brands have no instrumentation here at engagement start), multilingual measurement segmentation, structured-data measurement, and event-tracking for content depth.
Phase 2 — KPI framework definition. KPIs are defined at three layers:
- Methodology KPIs: AS, VS, AS-VS pairing, pillar-level scores, vector-level scores. These are the AVO-native measurements.
- Operational KPIs: Action completion rates, work-in-progress, prerequisites status. These are the engagement-management measurements.
- Business outcome KPIs: Visits from AI-citation paths, conversion patterns from AI-mediated discovery, brand-recognition metrics (where measurable). These connect AVO performance to commercial outcomes.
The three layers serve different audiences. Methodology KPIs are practitioner-facing. Operational KPIs are project-management-facing. Business outcome KPIs are executive-facing. A complete framework includes all three.
Phase 3 — Data flow architecture. The flow from raw measurement to stakeholder-readable reporting is designed. Where does each KPI’s underlying data come from? How frequently does it update? Who can verify it? The architecture should support reproducibility (any KPI can be recalculated from underlying data on request).
Phase 4 — Reporting structure. The actual reporting templates are produced. Weekly summary template, monthly detailed report, quarterly strategic review, ad-hoc inquiry response template. Templates are sized to the audience: executive reports are short and outcome-focused; practitioner reports are detailed and diagnostic.

Beyond infrastructure, success is a stakeholder who reads each cycle’s report and immediately understands the brand’s position, the work’s progress, and the next steps. That clarity is what O-2 produces.

A brand operating in five languages but reporting only aggregate KPIs is invisible to per-language patterns. The Japanese AS may be improving while the Indonesian AS is degrading; the aggregate report may show stable performance and miss both stories.
The team’s working principle: per-language KPI segmentation is foundational for multilingual engagements. Aggregate KPIs are useful for executive summary; per-language KPIs are required for practitioner action.
